6 mistakes executive sponsors make on AI projects

Most writing about AI project failure focuses on the technical team. Wrong model choice. Bad data pipeline. Poor evaluation. Over-engineered architecture.

That's the wrong place to look.

After shipping 100+ AI products at 1Raft, the pattern we see most often is this: the technical team is doing its job. The project fails because of decisions made by the executive sponsor in the first 30 days - decisions about scope, budget, success criteria, and partner selection that the technical team inherits and can't fix.

This isn't about blame. It's about where the leverage actually sits. The exec sponsor makes the decisions that determine whether a project ships. These are the six most common mistakes - and what to do before you make them.

Mistake 1: Asking for AI and meaning a chatbot

This is the scoping mistake that wastes more AI budget than any other.

A CFO wants to "use AI to improve the finance team's productivity." The project kicks off. A chatbot gets built that answers questions about expense policy. Six months and $200K later, the finance team barely uses it. The CFO is disappointed. The team is defensive. Everyone wonders what went wrong.

What went wrong is that the CFO asked for AI and the team heard "chatbot" - because chatbots are visible, demonstrable, and easy to scope. The real productivity problem was the accounts payable reconciliation process that takes 40 person-hours a month and has a 12% error rate. An AI agent that handles that workflow would have saved $180K a year. The chatbot saves maybe 2 hours a week.

Most business problems worth solving with AI are workflow problems. A specific workflow your team does repeatedly, that takes too long or makes too many errors, is the right target. A chatbot is a solution. It's rarely the right solution for the problem you actually have.

What to do instead: Before approving the project scope, identify the specific workflow - the exact process, the current time cost, the error rate, the person-hours involved. Require a measurable target. "Cut document review from 6 hours to 45 minutes for standard applications" is a project. "Implement AI for the underwriting team" is not.

Mistake 2: Underfunding the data work

The budget comes back. It covers model development, infrastructure, UI, and testing. There's no line item for data.

The assumption is that data is just... there. Already organized. Already clean. Already in the right shape for the AI to use.

Gartner research shows that 43% of enterprises name data quality as their top barrier to AI success. The organizations that report the highest AI returns consistently budget 30-40% of the total project cost for data work - pipeline development, cleaning, labeling, extraction from legacy systems. The organizations that don't budget for it discover the gap mid-project.

Mid-project discovery is expensive. The AI architecture is already designed around data that turns out not to exist in the right form. You can either stop and fix the data (delaying the project by months), proceed with bad data (building something that doesn't work), or rebuild once clean data arrives (paying for the development work twice).

The data audit costs one week and surfaces the gap. The mid-project discovery costs months.

What to do instead: Before approving the project budget, require a data readiness audit as a deliverable in week one. The audit should answer: is the data accessible, clean, structured, and sufficient for this use case? Budget for the gaps the audit finds as a separate, visible line item - not folded inside "AI development."

Mistake 3: Treating AI as a one-time project

Software projects have an end date. AI systems don't.

A project ends when the software ships. An AI system needs ongoing attention after it ships - accuracy monitoring, quarterly model updates, new edge cases added to the eval suite, prompt adjustments as user behavior changes, cost monitoring as usage scales.

Teams that don't plan for this ship a working AI system and then watch it quietly degrade over 6-12 months. The accuracy drifts. Inputs that weren't in the training distribution start appearing. The model provider updates the underlying model. Nobody is watching, because the project ended and the budget with it.

McKinsey's 2025 State of AI found that high-performing AI organizations are three times more likely to have a named owner for each AI system post-deployment. The owner is responsible for monitoring, quarterly reviews, and the maintenance budget. At low-performing organizations, AI systems are shipped and handed to "the product team" with no specific ownership, no budget, and no review cadence.

What to do instead: Budget 10-20% of the initial build cost annually for maintenance before the project is approved. Name an owner - a specific person responsible for the system's performance, not a team or department. Require a maintenance plan as part of the delivery package, not an afterthought.

Mistake 4: Measuring the wrong outcomes

The demo looked impressive. The model accuracy metric is 94%. Leadership is celebrating. Three months later, the business outcome hasn't moved.

This happens when the project is measured by AI performance metrics instead of business metrics. A 94% accuracy rate in evaluation is meaningless if the 6% failure rate is concentrated in the highest-value transactions. A support AI that deflects 40% of tickets is a failure if it deflects the wrong 40% - the simple ones that agents handled in 30 seconds anyway, while the complex ones still require 45 minutes each.

Business metrics and AI metrics are different. Both matter - but the business metric is the one that determines whether the project was worth building.

The fix requires setting the business baseline before the project starts. Not the AI baseline. The business baseline: current ticket resolution time, current document review cost, current error rate in the target workflow. Set a target. Track both the AI metric and the business metric from day one of deployment. If the AI metric is green and the business metric isn't moving, the scope needs to change.

What to do instead: Define the business metric, set the baseline, and set the target before development begins. This is the exec sponsor's job - the technical team can't define what business success looks like. Require a business metric report at 30, 60, and 90 days post-launch alongside any technical performance reports.

Mistake 5: Leaving the team without air cover

AI projects touch existing workflows, existing systems, and existing team members whose jobs are changing. That creates friction. And when friction appears, teams look to the exec sponsor to clear it.

The most common version: the AI project needs access to data from a system owned by a different team. The other team's manager sees no benefit for their team and a lot of risk (their system gets changed, their team gets more questions). They slow-walk the data access request. The AI project stalls.

The exec sponsor's job is to clear this. Not by overriding the other manager - by making the case, finding the shared incentive, and if necessary escalating to whoever can resolve the impasse. Without that, the AI project waits on data access for six weeks while the budget clock runs.

IBM's Global AI Adoption Index 2024 found that organizational resistance is the second most common barrier to AI success after data quality. The resistance isn't irrational - people whose workflows are changing want to know what changes for them. The exec sponsor is the person who can make that case.

What to do instead: Map the organizational dependencies before the project kicks off. Which teams need to provide data, change processes, or accept new outputs from this system? For each one, define what's in it for them - and if there's nothing, figure out how to make it worth their time. Check in with the project team every two weeks. Ask specifically: "What have you been waiting on in the last two weeks?" The answers tell you where to apply pressure.

Mistake 6: Choosing a partner based on the demo

The vendor demo is always impressive. Clean data, polished UI, everything works. The question is whether they can build that for your data, your workflows, and your constraints - and then keep it running for the next three years.

The demo answers none of those questions.

The partners who build the best demos aren't always the partners who ship the best products. Strategy consulting firms build beautiful decks and impressive prototypes. Translating those into production systems with real users is a different skill set entirely. Freelancers can build fast and cheaply for the demo phase. Maintaining, scaling, and supporting a production system requires depth they often don't have.

The right question isn't "how impressive is your demo?" It's "how many AI products have you shipped to production - not proof of concepts, but systems that real users depend on daily?" And: "Can I talk to the team that will actually work on my project - not the team that gave me this demo?"

A vendor who hesitates on those questions is telling you something.

What to do instead: Require a list of production deployments - not POCs - before you select a partner. Ask to speak with a client whose project is similar to yours. Get the pricing model in writing before the proposal stage: fixed-price partners have skin in the game; time-and-materials partners can attribute overruns to scope forever. And ask who specifically will work on your project. If the answer is "our team," that's not an answer.

The first 30 days determine everything

These six mistakes share a common window: they're almost all made in the first 30 days of a project. Scope is set. Budget is approved. Partner is selected. Metrics are defined (or not). The team structure is locked in.

Everything that happens in month three, month six, month nine flows from those early decisions. Projects that succeed are almost always ones where the exec sponsor got the first 30 days right - or had a partner who helped them get it right.

If you're about to kick off an AI project, the first call with any serious partner should cover exactly these questions. What's the workflow? What does the data look like? What does success mean in business terms? Who owns maintenance after launch?

If those questions don't come up in the first conversation, find a different partner.
